CRM implementation problems:
how to fix them

The system is configured, yet enquiries and data still go missing. We trace the causes step by step and explain what evidence confirms each correction.

Illustrative CRM diagnostics: duplicate company records, an empty assignee field, an interrupted integration and a process checklist

From an awkward record form to a broken integration: where to look for the cause, what to ask the provider to fix and how to verify the result.

01 / DIAGNOSIS

How to tell whether CRM implementation is incomplete

The CRM is paid for and records exist, but salespeople keep separate spreadsheets, enquiries disappear and reports need manual corrections. This is a reason to examine the entire process before buying another system. The problem may lie in working rules, data, the interface, permissions or exchanges between applications.

Start with a specific discrepancy: what action should have happened, and what failed to happen? Record the time, channel, enquiry identifier and employee role. Do not publish passwords, tokens or personal data in a shared issue log. Use agreed test records for the checks.

Symptom → where to look for the cause
SymptomFirst checkEvidence
The salesperson cannot see enquiriesDelivery, assignee, list filter and permissions. The record is found under the employee’s working role.
The same customer appears more than onceIdentification rules and repeated imports.Records and their creation sources are compared.
Deals are not progressingClear stages and an identified next action. An actual working scenario is observed.
The report does not reconcileDates, filters, statuses, amounts and definitions. The metric is traced back to its source records.
The system sends unwanted messagesAutomation conditions, repeated events and test actions.Execution logs and a controlled repeat test.

Save the original settings and observations before making corrections. Otherwise, after several simultaneous changes, it will be difficult to tell what helped and whether a new error appeared.

02 / UNCLEAR GOALS

Mistake: accepting configured features instead of a working outcome

“Configure the CRM” does not explain which problems the project should solve. The provider may demonstrate a pipeline and automation rules, while the owner expects a reliable sales forecast and no lost enquiries. Both consider their expectations obvious until acceptance testing begins.

How to check. Ask participants to state the completion criterion independently. Then compare their answers with the requirements and actual workflows. If the checks cover only the presence of features, there is not yet enough evidence of a working result.

EXAMPLE ACCEPTANCE CRITERION

A website enquiry enters the working process

Input
An agreed test submission from a specific form at a known time.
Outcome
One CRM record contains the message, contact details, source and assigned employee.
Check
That employee can see the enquiry and complete the next step under their own role.

What to fix. Rewrite the requirements as testable scenarios and assign responsibility. Show separately which tasks work, which do not yet work and what evidence supports each conclusion. Project closure should depend on the agreed acceptance process.

03 / UNCLEAR PROCESS RULES

Mistake: building a pipeline around ambiguous rules

If “In progress” means a new enquiry, an estimate and an approval at the same time, that stage does not reveal the state of the sale. If salespeople move records forward by instinct, conversion between columns reflects their data-entry habits rather than the customer’s journey.

How to check. Take several records from one stage and ask what has already happened, what information is available and what action comes next. Then compare the employees’ answers. Different meanings assigned to the same stage indicate that its definition is unclear.

What to fix. Define the entry and exit conditions for every stage. For example, “Proposal sent” means the agreed document has actually been sent, not that its preparation has begun. Record calls and reminders as activities. For a repeat sale, keep the link to the customer and create a separate deal under an agreed rule.

Do not add dozens of stages merely to appear precise. If two states do not require different actions and do not help reporting, question whether they need separate columns. A successful correction means different employees identify the state of the same situation consistently.

04 / OVERLOADED RECORD FORMS

Mistake: requiring information before it is known

A required field helps when the information is genuinely needed for the next step. If the employee must enter billing details, an exact amount and a delivery date during the first call, they will start using placeholders. The record is formally complete, but its data has become less reliable.

How to check. Ask a salesperson to process a new enquiry and observe their actions. Note the fields they skip, fill with arbitrary values or look up in another system. Ask what every field is for: who uses it later and when its value becomes known.

What to fix. Remove pointless duplicate fields, make required information depend on the stage and configure clear reference lists. Do not hide important requirements merely for convenience: explain them and move them to the appropriate point in the process. Use an agreed state for an unknown value instead of inventing a number.

Repeat the same scenario and check report quality. Faster data entry is useful only if the information needed for sales, fulfilment and management has been retained.

05 / DUPLICATES AND INCORRECT LINKS

Mistake: importing the old database without migration rules

Matching row counts before and after import do not prove success. Phone numbers may have ended up in comments, deals may be linked to the wrong company, and all assignees may have been replaced by one administrator. Later, these errors look like poor salesperson discipline even though they originated during migration.

  1. Find the original file, column mapping and import log.
  2. Check ordinary records and difficult cases: identical surnames, a shared company phone number, multiple contacts and repeat sales.
  3. Reconcile field values, relationships and assignees, not just the number of records.
  4. Identify the source of duplicates: the original database, an event sent again or a repeated import.
  5. Prepare the correction on a copy of the data and agree on merge rules.

Bitrix24’s standard import does not update existing deals: importing again creates another record. Links during import depend on matching names and the upload order. This is explained in the official guide. Do not run the same file again hoping the system will repair the earlier result automatically.

What to fix. Keep a backup of the source, identify the master records and decide which values must survive. Before a bulk merge, check that tasks, history and relationships are preserved. One company email address may be used by several business contacts: merging records on a single matching field can damage the database.

06 / BROKEN INTEGRATIONS

Mistake: treating a “success” response as proof of delivery

A website may display success after handing a request to an intermediary service, while the CRM rejects the record because of a required field or its format. Alternatively, the record may exist but be assigned to the wrong employee or hidden by a filter. A salesperson’s inability to find a record therefore does not prove a delivery failure.

How to check. Trace every step: submission, receipt by the integration, processing, creation in the CRM, assignment and visibility. Record the event identifier and time. Ask a technical specialist to match the logs; do not send secret keys alongside an error screenshot.

What to test beyond a normal submission
ConditionImplementation questionAcceptance criterion
The same event arrives againHow is an enquiry that has already been processed recognised? No accidental duplicate in the agreed test scenario.
CRM temporarily unavailableWhere is the error visible, and how will the request be processed later? No silent loss; recovery has been tested.
A field has an invalid formatWho is notified of the rejection and can correct the data?A clear error with a designated owner.
Settings or access credentials have changedHow is an interrupted exchange detected? An agreed alert and recovery procedure.

For built-in Bitrix24 forms, check the use case, fields and subsequent actions against the CRM form documentation. A custom integration needs its own test protocol. Close the defect only after a control enquiry has been found by the correct recipient.

07 / INCORRECT PERMISSIONS

Mistake: testing everything as an administrator

The administrator sees the required deal and considers the process ready. The salesperson cannot open it, edit a field or find a task. The opposite can also happen: an employee has access to other people’s data and exports even though their work does not require it.

How to check. Build a matrix of roles and actions. Under each working role, test an owned record, a colleague’s record and one from another department. Check viewing, editing, deletion, export and settings separately. The label “Manager” does not prove a particular set of permissions.

In Bitrix24’s English interface, open CRM → More → Settings → CRM access permissions. When several roles apply, the broader permission can prevail. Check individual and group assignments; the process is explained in the role-based permissions documentation. Forms and other tools may have separate settings.

What to fix. Align permissions with the agreed work tasks, then retest both allowed and prohibited actions. Do not solve every problem by granting full administrator access: this hides the cause and makes subsequent management harder.

08 / AUTOMATION ERRORS

Mistake: launching automation without testing repeats and reverse transitions

An automated email may be sent again when a deal returns to a stage. Tasks may be assigned to someone who has left, while two rules take turns changing the same field. This kind of automation creates extra work instead of reducing it.

How to check. For the problematic action, find its trigger condition, the record’s change history and the execution log. On a test record, repeat a normal transition, a return to an earlier stage, a change of assignee and a repeated event. Route external messages to a test recipient.

What to fix. Clarify the condition and its exceptions, and name an owner for the rule. Add duplicate-processing controls where an action must occur only once. If several systems change the same status, agree on the authoritative source and the direction of data exchange.

Before resuming bulk operations, ensure that records already processed will not trigger unwanted actions again. Evidence of a successful test is the observed behaviour across every agreed branch, not merely an absence of configuration errors.

09 / TEAM AND TRAINING

Mistake: explaining the buttons without checking everyday work

One long demonstration for the whole team does not guarantee that employees can carry out their own tasks. Salespeople need deal operations, managers need report interpretation, and administrators need maintenance procedures. When these tasks are mixed together, important details are easily missed.

How to check. Ask the employee to independently receive an enquiry, find the customer, schedule the next action, hand over the record and record the outcome. Note where they struggle. If an operation is awkward or unavailable, another lecture cannot replace a fix to the interface or permissions.

What to fix. Prepare short instructions by role and common situation, provide hands-on practice and designate a support channel. Managers should review work using the same data that employees enter into the system. Otherwise, a separate spreadsheet becomes the main source again.

Do not begin by accusing people of resistance. Find out why someone uses a workaround: habit, unnecessary fields, a slow operation, a missing integration or an unclear rule. Fix the cause and agree on the working procedure. After the pilot, check again that the team follows it.

10 / UNRELIABLE REPORTS

Mistake: mixing different dates, amounts and stages

A CRM may correctly calculate an incorrectly defined metric. For example, a report may compare this month’s payments with this month’s enquiries even though some payments relate to older deals. Or it may treat the entire contract value as revenue without applying the agreed financial reporting rules.

ILLUSTRATIVE EXAMPLE

Why 20 payments and 100 new enquiries do not yet mean a 20% conversion rate

If only eight of the 20 payments relate to those 100 enquiries, dividing 20 by 100 mixes different groups. The selected cohort currently has eight confirmed payments, so its observed conversion rate is 8%. Open deals may still change the final result; state the observation date.

How to check. Expand the metric to its records and reconcile identifiers, creation and closing dates, payments, cancellations and assignees. Establish how test records, duplicates, different currencies and refunds are handled. Determine whether the report shows activity during a period or the progress of a particular enquiry cohort.

What to fix. Agree on metric definitions and filters. Managers must understand which data contributes to a figure and which data is still missing. Connecting the report to advertising also requires a correctly recorded enquiry source; the overall approach is explained in the performance marketing plan.

11 / ORDER OF FIXES

How to restore normal operation without creating more confusion

First address lost enquiries, incorrect access and harmful external actions. Then repair the data and relationships, followed by reports, usability and additional automation. Do not change every setting at once without a recorded starting state and a rollback plan.

For each task, record the scenario, evidence, expected behaviour and owner. Test bulk data corrections on a limited sample first. Keep the original export and a transformation log. The capabilities of Bitrix24 export depend on the entity, fields and permissions; a spreadsheet is not automatically a full system backup.

After a correction, repeat the original test and related scenarios. For example, after restoring a new enquiry, check a returning customer and a handover to a colleague. If necessary, revise the implementation plan, retaining the parts that already work.

12 / QUESTIONS

Common questions about unsuccessful CRM implementations

Should we replace the CRM immediately?

First identify the cause and the current platform’s limitations. Process, migration and training mistakes can recur in a new system. Replacement is justified when important requirements cannot be met in an acceptable way.

Can all duplicates be deleted automatically?

Only after checking the matching rules and the consequences of merging. A matching name or shared phone number does not always identify one record. Preserve the source data and verify relationships, history and tasks.

Why does everything work for the administrator?

The working role may have different permissions, available records and actions. Test the scenario as the user who will perform it every day.

What if enquiries disappear intermittently?

Collect the times and identifiers of specific cases and reconcile the sender’s and receiver’s logs. Check failures, repeated processing and access changes. One successful submission does not resolve an intermittent problem.

Should employees be required to complete every field?

First establish the purpose of the information and when it becomes available. Required fields help with necessary information; premature requirements often produce placeholders.

Can we fix the CRM in stages?

Yes, if priorities and dependencies are clear, the data is preserved and working scenarios are retested after every change. As part of your CRM audit and development work, agree the tasks, responsibilities and completion criteria.
